Call Summary

From our call on October 9.

  1. 01
You built a real brand in a year. Launched last November, designed every product yourself, and got into Books-A-Million, the Container Store and independent shops. About $75K this year across wholesale and direct, heading toward $100K. GMA Deals and Steals in September.
  2. 02
Direct to consumer is now the priority. You started wholesale-first and learned this year that your own store matters more. Shopify is doing about $6K a month since a Meta agency started running about $2K a month in September.
  3. 03
Amazon is underperforming under Vat19. They hold Amazon exclusivity in exchange for content. After a year it is about $8K in sales and customer questions go unanswered. You want it back in house or a hybrid setup, possibly using your 3PL for Seller Fulfilled Prime.
  4. 04
TikTok ads lost money. Not enough original content for a one-person company. The infomercial-style videos you started two weeks ago are the right direction.
  5. 05
You want a nice, profitable business, not a private-equity rocket. Around $20M, employee owned, more categories (kitchen, home, office, toy) and artist collaborations on the same molds. Success is measured in profit dollars.

Findings

  1. A
The products are the asset. A 76% margin, packaging that sells itself on camera, and 120 videos already made, including studio-quality Vat19 demos. Most brands at your size have to buy all of that.
  2. B
One $16 item cannot pay for an ad. After product, shipping and fees a single $15.99 order leaves about $9.76. Paid ads need gift boxes and two-item orders that clear $40 to $50. Section 06 shows the math.
  3. C
Amazon is costing you, not just underperforming. Your listings are sold by Vat19 at $2 above your site, with 3.3 to 3.7 stars on about ten ratings each, ranked between #400,000 and #900,000. Those few reviews are now the first thing a shopper sees next to Genuine Fred's 7,008.
  4. D
Editors already want what you make. BuzzFeed has run snail soap dispensers in at least two 2025 gift roundups and Elite Daily ran one at #1. Every one linked a generic $10 Amazon listing. Escar-Soap is the branded version of a product editors already pick.
  5. E
The site leaves money on the table. The homepage has an empty title tag (what Google shows in search), there are no reviews, no gift guides, no bundles, and the free shipping offer is hidden in a policy page.

Single sponges at $15 to $22 lose head to head with $10 Kikkerland. Sold as part of a sink gift set, they stop being compared one by one.

White Space

  1. 01
A sink gift set at $45 to $55. Snail, mushroom, cactus and squeegee all live at the sink. No competitor sells a cohesive sink set, and a set stops the $10 sponge comparison.
  2. 02
The axe joke under $25. Fred proves the category with 7,008 ratings. Premium axes are $48 to $58. The Pizza Hatchet owns the middle.
  3. 03
The branded snail. Editors keep picking a generic $10 snail. A better-looking, branded one with reviews and a 15 to 20% commission is an easy swap for them.
  4. 04
Video-first. Fred (365K TikTok) and OTOTO (233K) grew on short product-in-use videos. You have the products and a library of them; nobody has put money behind it properly.
  5. 05
Gifting angles nobody claims. Mom pink / Dad blue squeegee for Mother's and Father's Day, the Pizza Hatchet for National Pizza Day (Feb 9) and Father's Day.

Pricing Note

Your median price is $15.99 against $9 to $13 for most competitors. That is fine when the product is the joke (Pizza Hatchet at Fred's price) and harder when a $10 version exists (cactus, mushroom, donut sponges). We would not cut prices. We would sell those as sets and gift boxes, where the comparison disappears and the order clears the $40 to $50 that paid ads need.

Vat19 Content

Several of your strongest videos were produced by Vat19 and end on their logo. We cut their branding out of every sample ad. Before we put money behind them, we would confirm your agreement lets you use that footage in your own ads.

04

What Wins in Novelty Gifts

The formats your closest competitors use to grow, and the ones that have run longest for gift and gadget brands. Every sample ad in section 05 uses one of them.

  1. 01
Satisfying product demo. OTOTO and Genuine Fred built 233K and 365K TikTok followings on 10 to 20 second "watch it work" clips. Snail pump, axe through pizza, squeegee through coffee grounds. For you: ads 02, 03, 04.
  2. 02
Infomercial parody. The "but wait, there's more" format is native to TikTok and lowers the guard of people who hate ads. Your own voice is made for it. For you: ad 04 and your new videos.
  3. 03
Problem, then a funny fix. Name the everyday annoyance (soggy frozen peas, a gross bottle brush, losing the pizza cutter in the drawer), then show the product. For you: ads 01, 06, 07.
  4. 04
Branded comedy. Liquid Death and Squatty Potty built brands on short sketches people share. Your Pop Art Series "You're fired" already exists. For you: ad 05.
  5. 05
Gift guide in an ad. Numbered "5 gifts under $20" videos and carousels match how people shop in November and December, and they sell more than one item. For you: ad 08 and statics 3, 4, 9.
  6. 06
Creators on commission. TikTok Shop affiliates and Amazon Creator Connections let creators and publishers promote you and get paid only per sale. You have already gifted creators, so this formalizes what works.

Sample Ads

Eight finished video ads cut from your own TikToks and creator videos, three hook variants and ten static ads. No reshoots and no new spend. We would launch them as 6 to 8 concepts, then add 3 to 5 new ones a week.

Hook Testing

The first second decides most of the click-through rate. We run each winning video with two or three openers, judge them on how many people keep watching past three seconds and how many click, and move the budget to the winner.

Hook A

"This snail has one job."

Hook B

"The cutest thing next to my sink."

Hook C

"220,000 people watched a snail make soap."

How these are edited. Sentences stay whole and cut points are checked against the audio so no word is clipped. Captions are written by hand and timed to each word. The captions and logos burned into the original videos are hidden under a soft blur, and every ad ends on a product card with the price. With your original, unedited files the captions would sit cleaner over the product. Creator and Vat19 videos assume paid usage rights, which we would confirm before running them. The gift box in static 4 is a proposed bundle.

06

Projections

Every ad decision comes down to three numbers: what a click costs, what share of clicks buy, and what each order leaves you after product, shipping and fees. Product costs are from your sheet. Click costs and conversion rates are published benchmarks until your Meta and Shopify data replace them.

Industry Benchmarks

BenchmarkMeta (Facebook, Instagram)TikTok
Cost per click, gifts$0.34 (gifts, lowest of any industry)$0.40 to $0.90

Sources. WordStream 2025 Facebook ads benchmarks (Shopping, Collectibles and Gifts), Triple Whale data across 40,000+ brands, August 2025 to July 2026 (Home and Garden). Gift clicks are cheap because people love clicking on them. The challenge is turning those clicks into orders big enough to pay for them.

Break-Even Cost per Click

The most you can pay for a click and break even is conversion rate x profit per order. A single $15.99 item supports about 10 to 30 cents a click. A $45 gift box supports 45 to 90 cents. That is the whole case for bundles.

*Profit per order uses your average product cost (25% of price), 3% payment fees, an estimated $8.50 to pick, pack and ship, and your $6.95 shipping charge under $50. Green means above a $0.60 blended click cost.

Read this honestly. Paid ads lose money in November and December in the expected case and turn profitable in Feb. The holidays are where you collect customers, reviews and email addresses at the lowest cost; January is when gift boxes, reviews and retargeting make the math work. Spend only rises when the month before hits its target.

Assumptions. Paid: click cost $0.55 to $0.70, conversion 1.6% rising to 3.0% as reviews build, average order $36 rising to $48 with gift boxes. Email and repeat orders at 20% of paid revenue with no ad cost, the low end for DTC brands. Affiliate: 10 to 60 orders a month to your site at $30 with a 20% commission plus network fees, peaking around Mother's Day, Father's Day and the holidays. Amazon: assumes the listings come back from Vat19 by February, 120 to 520 units a month at $18.50, about $4.65 profit per unit after Amazon's fees (about 37% of price), product cost and Amazon ads. Our fees: $2,500 a month, plus 15% of ad spend from month 4. Wholesale is not included.

Plan and Timeline

Built around the gift calendar. Black Friday is November 27, Cyber Monday November 30, Green Monday December 14, and the last safe ground shipping day for Christmas is December 16 to 17. We start the day you sign.

Weeks 1 and 2 · by Oct 30

Store and Tracking

  • Day 1: Microsoft Clarity, GA4 purchase tracking, TikTok pixel, and Meta Conversions API next to your existing pixel, so every sale traces back to an ad.
  • Free shipping over $50 shown site-wide with a progress bar in the cart.
  • Two gift boxes live: the Sink Squad (snail, mushroom, cactus, squeegee, $49.99) and the Kitchen Counterfeit Box ($48.99).
  • Gift guide collections: white elephant, stocking stuffers, under $20, for dad, for mom.
  • Reviews app, seeded with real customer and creator quotes. "As seen on GMA" and your retail stockists as a trust bar. Fix the empty homepage title.
November · holiday push

Launch and Test

  • The 20 sample ads launch as 6 to 8 concepts on TikTok and Meta, about $75 to $100 each before we judge them.
  • 3 to 5 new concepts a week. Judged on hook rate (25%+ watching past 3 seconds), click-through and cost per sale.
  • Black Friday to Cyber Monday: gift box offer, not a sitewide discount.
  • Klaviyo: welcome offer, abandoned cart, post-purchase "complete the set", and a holiday campaign calendar.
  • Affiliate program live on Awin plus Skimlinks at 20%. Pitch white elephant and stocking stuffer roundups, which in 2025 ran from November 21 to December 18.
December to February

Peak, then Amazon

  • December: scale winners while cost per sale holds. Last-minute gifting and an e-gift card after the shipping cutoff.
  • Plan the Amazon move: review the Vat19 agreement, then your own Seller Central, listings rebuilt with your videos, gift sets, A+ content, Vine reviews, FBA or Seller Fulfilled Prime through your 3PL.
  • Amazon Creator Connections at 15 to 20%, which feeds BuzzFeed, Dotdash Meredith, Hearst and Condé Nast, who all link Amazon first.
  • February: National Pizza Day (Feb 9) for the Pizza Hatchet. TikTok Shop with 10 to 20 creators on commission.

Website and Conversion

Included in the retainer. We work directly in your Shopify store every week alongside the ads. The full rebuild we talked about happens in January, after the holidays, so nothing breaks during your busiest weeks.

  1. 01
Product pages that sell the joke. Video at the top (you already have one for nearly every product), the gift angle, reviews next to the button, "pairs with" sets.
  2. 02
Landing pages per ad. Someone who clicks the white elephant ad lands on the white elephant guide, not the homepage.
  3. 03
Order value. Gift boxes, a cart progress bar to free shipping, "add a stocking stuffer for $14.99" at checkout, post-purchase upsell.
  4. 04
Testing. A/B tests on offers and page layout, Clarity recordings reviewed weekly, mobile speed.
  5. 05
January rebuild. New theme on your current domain and URLs, faster, built for gift shopping by recipient and price.

Listicles and Affiliates

This is the channel we are most excited about for you. Forbes Vetted, Better Homes and Gardens, TODAY, Good Housekeeping and Allrecipes ran OTOTO and Genuine Fred products in gift guides in the last 30 days alone, and BuzzFeed keeps picking a generic snail dispenser. Editors mostly link Amazon, so getting the Amazon listing back unlocks most of this. Until then, Awin plus Skimlinks covers publishers that link brand sites. You pay a commission only on sales. We know the people who run several of these publishers, and we pitch directly.

Your Meta Agency

Keep them through the holidays if you prefer. We would start with TikTok, the store, email, affiliates and Amazon, read their data (it shortcuts our testing), and compare profit per dollar in January. The scorecard is the same for everyone: what was spent and what came back.

Next Steps

  1. 01
Install Microsoft Clarity. Free, ten minutes, and it starts recording real visitor behavior today, so the data is there when we start.
  2. 02
Share access. A Shopify staff account for t@theoryroad.com, plus Meta Business (view access to your agency's ad account is enough to start), TikTok Ads and Klaviyo.
  3. 03
Send the Vat19 agreement. We need the exclusivity terms and end date to plan the Amazon move and confirm you can use their videos in your ads.
  4. 04
Send your 3PL rates. Pick, pack and postage per order, and whether they can do Seller Fulfilled Prime. This replaces our $8.50 estimate.
  5. 05
Send original video files. Unedited versions without burned-in captions make the ads noticeably sharper.
  6. 06
Pick your favorite ads. They go into the first round in November.
